A meeting called project update can cover almost anything. Participants bring different questions, and the conversation ends before the decision gets a proper hearing.
Name the decision in the invitation: choose the launch date, agree on the next draft or decide who will handle a request. Add the material people need to read and the questions still open. If there are several decisions, give each a place in the available time.
Put information before the conversation
Send background that can be read beforehand, where that is practical for the group. Say clearly if you need participants to review it. Avoid attaching a long document with no indication of which section matters.
At the end, record the decision, the person responsible for the next action and when it is expected. If the group cannot decide, identify what information is missing and who will obtain it. Sometimes that is the useful outcome. Next time, review whether the discussion needed everyone invited or whether a smaller conversation would have suited the decision.
